It sounds to me like your hot glue gun is too hot. The glue melts the foam.
So either get a medium or low temp hot glue gun (~$5) or find more heat resistant foam.

I've never found brass anywhere, so I can't say about that. But from what I've seen, the actual material doesn't matter much, just the tightness and smoothness.

What brand of foam are you using to make your stefans? Not all foam is created equal. I made some stefans using Frost King fbr and they seriously have a lifespan of about four shots.

I've been searching around for a while, but it seems the best foam must be bought online.

BlackSunshine makes high quality darts. A friend of mine bought some and they are very nice.

I can vouch for this stuff. I don't use stefans, but I've experimented with them, using different types of foam/tips/barrel/etc, and the white FBR from that site is fantastic for darts. The few that I have made perform very well.
